Dinosaur Labour: Why AI Can’t Replace Organisational Design

If you’ve thrown software at your workforce without governance, you haven't automated anything. You've just created a shadow job for your staff: playing compliance officer, editing generic output, and guessing the rules in the dark.
Software multiplies speed, but it cannot perform the labour of leadership. If your underlying system design is broken, AI just helps your people execute bad decisions faster.
The Diagnostic Lens
If we apply Carol Bacchi’s WPR (What’s the Problem Represented to be?) framework, most AI rollouts reveal two structural misdiagnoses:
You assumed the bottleneck was capacity, not clutter: If your teams are slow, it’s rarely because they write too slowly. It’s because six people need to sign off on a simple decision.
You relocated the friction instead of removing it: Instead of doing high-value strategic thinking, your middle managers are now spent managing prompt engineering, checking for hallucinations, and doing digital housekeeping.
The Executive Check
Before you fund another tech rollout, ask your board three questions:
What legacy process are we explicitly killing to make space for this?
Have we set clear governance rules, or did we just drop tech over the fence?
Does this improve organisational value, or does it just generate faster noise?
AI is an amplifier. If your strategic chassis is carved from unyielding stone, adding futuristic tools won't build a high-performing enterprise instead it just keeps your people working in Bedrock.
